How I'd scale a brand new agency from $0 to $1M ARR

If I had to start a brand-new agency and scale it to $1M,

Here’s exactly how I’d do it:

First, I wouldn’t think about $1M at all.

I’d focus on hitting $10K MRR, then $20K, then scaling from there.

👉 Step 1: Pick a hot niche

Most agencies fail because they try to do everything.

I’d find a very specific niche that’s growing fast.

Right now?

  • B2B intent-based marketing is blowing up.

  • Go-to-market strategies are in demand.

  • AI-driven outbound is getting attention.

The key? Find what’s new and urgent.

When people are actively searching for solutions, it’s way easier to sell.

👉 Step 2: Create an offer people can’t ignore

You don’t need 100 clients.

You need a no-brainer offer that makes landing the first few easy.

  • Performance-based: “Pay only if it works.”

  • Undercut the market: “We’ll do this for X% cheaper.”

  • Guarantee results: “If we don’t deliver, you don’t pay.”

A strong offer removes risk.

Clients say yes faster when they have nothing to lose.

👉 Step 3: Get 3 case studies ASAP

Nothing sells better than proof.

I’d work with 3 ideal clients, even at cost if needed, just to get results.

Then I’d turn those wins into a killer landing page that highlights:

- The problem they had.

- The exact strategy we used.

- The results we achieved.

Once you have case studies, you’re no longer convincing people.

You’re just showing proof and letting them decide.

👉 Step 4: Scale what’s already working

With proof in hand, I’d go after as many similar clients as possible.

At that point, it’s about:

  • Reaching out to businesses.

  • Using the same proven messaging.

  • Selling the same offer that already works.

That alone can get you to $100K/month.

From there?

You refine, optimize, and keep doing what works.

Most people overcomplicate this.

It’s not about reinventing the wheel.

It’s about picking the right market, making an irresistible offer, and proving it works, fast.
